“I’m completely overwhelmed as I write this…”
Once in a while, I get an email from someone whom I feel I have a duty to help.
Usually it’s from a firm owner who is going through an incredibly hard time, where I feel a responsibility to take on the challenge of completely turning their situation around.
Kaz Jaffer was one of them.
And the moment I read his message…
I knew I had to help.
So today I’d like to share a story of a firm owner named Kaz who runs Finalyze.
(Which is a pretty cool firm name if I do say so myself!)
Kaz was down and out…
… and then he completely turned his situation around in a matter of months.
It’s a story he can be proud of, and it’s something that we can all learn from since what he went through is something I’ve seen time and time again.
When Kaz Hit the Wall
Here’s how it went:
Kaz joined my Future Firm Accelerate program in early 2024 after starting Finalyze in September 2023.
6 months later, he sent me the following email to let me know he was leaving:
“I appreciated the program/content but I think I’m at a place where I can keep building. I appreciate everything and you never know how paths can cross again.”
So we parted ways.
But in October 2024, I received another email from him.
Things were not going well…
… at all.
It was a long email that ended like this:
“I’m 44 years old my kids are 14, 12, and 9. I want to build firm that almost runs itself by age 50. I continue to work a lot, not exercise much, and am gaining weight. I hate to be so open but I’m completely overwhelmed as I write this message my friend and hoping you might have some guidance for me.”
Let’s just pause on that for a second.
This is a driven firm owner – with a clear niche and a few team members already – who still found himself completely overwhelmed.
He was stretched thin across many things in his firm.
And worse – his health and family time were suffering.
That kind of message is REALLY hard to write.
But being vulnerable like that was the absolute best thing he could have done.
I felt his pain.
And it then became my mission to help him turn his situation around.
To give some background…
Kaz’s firm focuses on real estate investors:
He has a great model with some great clients.
But as Kaz explained, the big challenge he was facing was this:
He also let me know that he had 3 fractional staff on his team.
One to help with marketing, another with tax, and he also had an analyst.
Some things were working in the firm.
But the real problem was that he was busy and confused about where to spend his time.
Here’s where I started:
First, I told him not to be embarrassed.
(Everyone in business has felt what he was going through. Plus, the more open you are, the more people are likely to help.)
And second, I wanted to help him zoom out to a 10,000-foot level, simplify, and set a direction.
It All Started With Clarity
So I asked him 2 questions:
1) Paint me a picture of what you want your ideal situation to look like
2) Tell me what you enjoy doing the best and what you’re best at in your firm
Responding to these questions, it became clear what he wanted:
- He defined the revenue he’d be happy with (200k per year with the itch for a 7-figure firm)
- He clarified the hours he wanted to work (35 hours per week with Fridays off)
- He envisioned his dream team of around 5 people, all working autonomously
- And he determined what really excites him (and what he’s great at) is advising his clients
He seemed to like this approach as he mentioned that he felt like his answers would become his North Star.
With those things being clear, I then recorded a 6-minute Loom video for his review:
After watching the video (twice 😉), he immediately re-joined Future Firm Accelerate.
And guess what?
Less than 5 months later, on March 18, 2025, I received this email (which I’ve abbreviated as Kaz is a man of many words 😛):
Then he ended the email with this:
That 6-minute video I sent him was the impetus to completely reverse Kaz’s situation.
What did I say in the video that helped turn his situation around?
In it, I asked him two simple questions – the kind that pull you out of the weeds and help you zoom out.
And the answers to those questions gave him something he hadn’t had in a while: a clear North Star to guide his next steps.
From there, it was just about taking the first step.
And for Kaz, that meant focus.
When Kaz answered those two questions, it was like someone flipped the lights on.
Suddenly, things felt less chaotic.
The first thing that helped Kaz turn things around?
Focus.
What most busy firm owners lack is focus.
Kaz was no exception.
When I shot him this message 24 hours after his “help me” email…
… the first thing I recommended to Kaz in that 6-minute Loom video was to focus.
He was working hard and trying to make too much happen at once.
He had a team of 3.
He was serving real estate investor clients.
And on top of that, he was:
- Sourcing leads on LinkedIn
- Posting blogs on his website
- Attending real estate conferences
- Dipping his toe into Instagram and video marketing
Plus, he hosted a real estate podcast with a colleague!
As Kaz put it:
“I was doing 100 things at the same time, and I wasn’t seeing immediate results.”
From my experience coaching firm owners for the last 5+ years, the first step to turning this around is simple:
Double down on what’s working.
And cut the rest.
Thing is…
Focus only happens when you zoom out to a 10,000-foot level.
If you’re grinding it out and you’re in the weeds, it’s impossible to know where you should be spending your time.
So by helping Kaz envision where he’d like to be…
And by asking him what he was most passionate about in his firm.
I was able to give him some outside perspective about where he should be spending his time.
The solution was therefore to simplify and “cut the fat.”
For Kaz, that meant:
1) Cutting out some of his time-consuming marketing activities that didn’t have a great ROI at the moment
2) Focus on what really moved the needle
It seems relatively straightforward, yet it’s something most firm owners get wrapped up in.
As a reminder, here’s the second sentence of his March 18 email to me letting me know just how good things were:
By taking a step back (and sometimes getting some outside perspective), you can clarify goals and your ultimate desired end state – which dictates:
- What you should be doing
- What you shouldn’t be doing
- What you should be saying yes/no to
- What to simplify and what to cut out
- And where to focus
As an example:
Kaz proposed that I help him on an ad hoc basis to work through his packaging/pricing strategy.
I let him know that I don’t take on ad hoc work because it’s not my business model.
To which he replied:
“I’m fascinated by how you stood your ground.”
Focusing on what really matters is a secret weapon to not only saving your time but to reaching your objectives.
But like I said, it’s not always obvious.
And if that’s the case, some outside perspective can help.
But focus alone was not responsible for Kaz’s turnaround.
In fact, there was something much more important…
Because what really made the difference, what gave him peace of mind and the ability to step back…
… was something most firm owners think they have… but often don’t.
What Allowed His Firm to Keep Running Without Him
With focus, Kaz had stopped spinning his wheels.
But I’ve seen this a thousand times…
(Literally, since I’ve seen thousands of firms pass through Future Firm Accelerate.)
For many firm owners, sometimes what really changes everything isn’t always what they expect.
For Kaz Jaffer, it wasn’t just about focusing on the right things.
That mattered, but it wasn’t enough on its own.
What truly allowed him to step back – even during one of the hardest moments of his life – was that he’d built systems.
A system that empowered his team.
A system that kept his stress manageable, even as he faced personal tragedy.
Here’s what I mean:
Not long ago, Kaz reached out to share another update.
He shared that he had an unfortunate death in the family (during tax season).
His mother suddenly fell ill and passed away only 3 weeks later, the day after Canadian tax season.
His whole world changed, and suddenly he felt the personal tsunami of being the grieving son, brother, husband, father, and firm owner.
But here’s what amazed him…
While he stepped away to focus on what mattered most, his business kept going.
His team rose to the occasion.
His clients stayed happy.
“I am going through a lot with this and wanted to share that because I had put in process and a team that I can trust, I was able to get through our April filing deadline and jump in on files as the final sign-off to get things filed. We walked out of this with very happy and loyal clients.”
Why?
Because Kaz had taken the time to build systems that didn’t rely 100% on him.
In fact, when I recorded that 6-minute Loom video for Kaz, one of the key things I emphasized was this:
- To simplify your efforts
- To double down on what works
- To implement a proven system that resonates with you so that your firm works like clockwork
While Kaz knew multiple systems existed out there, he opted to leverage the systems within Future Firm Accelerate.
And after implementing it, here’s what the systems looked like in practice during his emergency:
1.) His Operations Coordinator stepped in, keeping clients calm and informed.
“This kept information flowing and clients satisfied with a familiar face to give me the space I needed to spend 12 hours per day attending to my family.”
2) His processes and delegation let the team handle deliverables without him reviewing every file.
“Building out a team that can actually do the work, follow process, and prepare items for my review in a repeatable manner helped me with less doing and more review/sign-off and dealing with getting answers on more complex work.”
3) His trusted marketing/sales process kept leads warm and content flowing even while he was away.
“I had my marketing VA cancel all new prospect meetings, telling them I was addressing a family emergency. I can honestly say almost every one of those leads has come back to me and we have started resuming our email marketing. While I was away, content blogs were still being written by the team, and as usual, read for my final sign-off before publishing.”
Kaz didn’t build these systems overnight.
There were moments he doubted himself, wondered if the effort was worth it, and if he was going to see any results.
But once he started putting in the pieces – processes, clear roles, delegation – those systems gave him what he needed:
The freedom to grieve.
The space to be present.
And the ability to breathe.
Had he not built systems, he’d still be underwater.
Barely keeping up, exhausted every night, and constantly trying to catch his breath.
And what happened this year could have wrecked him.
But he used my 6-minute Loom video as a starting point for where he should focus…
And used some resources from Future Firm Accelerate:
The Playbook: Step-by-step video lessons, scripts, frameworks, and templates that give you everything you need and make it as easy as possible to build the modern, systematized firm you’ve always wanted.
Which Kaz described as “The program serves as a good ‘reference guide’, you can quickly flip back to…”
Community Forums: It’s a private space where members connect, share advice, get referrals, and get help on systematizing their firm so they can earn more while working less.
He loved reading posts like critiques of three-tier packaging and found the community discussions valuable.
AMA Call Recordings: Where you can ask any questions about running your firm. If you can’t attend the call, just submit your question beforehand so I can answer it live, and then watch the replay.
He appreciated that the recordings are hyperlinked, allowing him to quickly skim, select relevant questions, and save a lot of time.
RyanBot: My AI clone designed to interact with you the same way I would in 1:1 coaching to help you scale your firm and reduce your workload.
Kaz said:
“RyanBot is pretty cool, because I’m a bit of a night owl… ChatGPT is great, but a bit too generic, so with RyanBot, I can get his take on what I should do in my situation.”
Not only did he get back on track…
His firm kept growing.
And most important:
He wasn’t the bottleneck anymore.
Kaz told me later:
That’s what systems give you.
The ability to step back when life happens.
A business that doesn’t rely 100% on you.
The freedom (and peace of mind) you likely started your firm for in the first place.
And that’s what I want you to take from this:
Systems aren’t just for growing your firm.
They protect your business (and sanity) even during the hardest moments of life.
And yet…
Even with everything Kaz had put in place, there was still one missing piece.
None of It Would’ve Mattered If He Didn’t Do This
Kaz Jaffer built the systems that kept his firm going, even when he had to step away to prioritize his family.
But before that turning point, I could feel the weight behind his words when he first reached out.
I thought:
This was a man who had spent blood, sweat, and tears building his firm that was supposed to give him more freedom…
And yet, in that moment, all of it felt like it was slipping through his fingers.
“I’m completely overwhelmed as I write this…”
That wasn’t just a line.
It was the sound of someone who had hit the wall.
He worked long hours.
Barely exercised anymore.
And could see the toll it was taking on his health and his family.
The business, the very thing he’d built to create freedom, was chaining him down.
That’s the part of Kaz’s story I keep coming back to.
Because at that moment, when he felt trapped, tired, and unsure if he could go on like this, Kaz chose not to quit.
He could have all the focus, systems, and resources that he needed.
But here’s the thing…
None of that would’ve mattered if Kaz hadn’t done the most important part.
He took action.
Focus is powerful.
Systems are essential.
But they only work if you put them into motion.
Let’s be honest:
It would’ve been easy for Kaz to stay where he was.
And he could’ve done what a lot of people do:
Thanked me for the 6-minute Loom video… nodded along, and went right back to overworking, overthinking, and left it at that.
And if he had?
He’d still be stuck in the weeds… overwhelmed, exhausted, watching the dream of a freer, more flexible business slip further away.
He’d still be the bottleneck.
And when life threw its hardest test his way, his business wouldn’t have been ready.
There would be no story to tell.
No 4-part series to inspire others.
(And to be fair, I did ask him for this back in October when I decided to go “all-in” on helping Kaz 😉)
And he wouldn’t have experienced the change he was hoping for.
But Kaz did the hard work.
He simplified.
He let go of what wasn’t serving him.
He started building something stronger – a firm that could support the life he wanted.
All because he took action.
That’s the part I hope sticks with you.
Not because it’s neat or easy or tied up with a bow. It wasn’t.
But because it was real.
Because it shows what’s possible when you choose to take that next hard step… even when it feels small, even when it feels slow.
And if you’re sitting there wondering:
“What’s the next big thing I need to do to see growth in my own firm?”
Forget that.
The next step might be as simple as blocking 30 minutes a week to work on your business.
That’s how it starts.
And Kaz didn’t do it on his own.
He took what I shared in that Loom video…
And most importantly:
He leaned into the systems, coaching, and community inside Future Firm Accelerate that helped him take action and accountability.
In less than a year:
- He doubled his recurring revenue.
- He built a team that kept things running, even during the hardest personal moment of his life.
- He reduced his stress.
- He gained peace of mind.
- He’s gotten healthier.
- He had more time for his family.
It’s been incredibly encouraging to hear Kaz’s story.
And I hope the same for you if you’re a firm owner looking for more than just growth…
A firm that holds together when you need it most.
A family that gets to see you fully present.
A business that, maybe for the first time, gives more than it takes.
And a life where you can finally stop holding your breath.
That’s what Kaz built.
And with clarity and the right support, that’s what your next step can lead to, too. 🙂
If You’re in the Same Spot Kaz Was…
What might help is a bit of clarity, the right systems to build (and in the right order), and a supportive community to lean on along the way.
Future Firm Accelerate gives you all of that.
If that’s what you need right now…
