2:31 I’ll share the exact four-part framework we use to create role clarity. It’s straightforward, but most firm owners skip it entirely and then wonder why their team needs constant hand-holding.

2:59 Start with the role overview—one or two sentences describing what this person is here to accomplish. Example: “Ensure client books are accurate and compliant while mentoring junior team members.”

3:49 Next, define KPIs for this role. Many struggle here because they’ve only thought about performance as “did they finish the work?”

5:00 The third section is KRAs—Key Responsibility Areas. These are the major buckets this person owns, not a task list.

6:33 Finally, list ongoing responsibilities by timeframe: annual, quarterly, monthly, weekly, and daily. For a senior bookkeeper, daily could mean processing transactions and responding to emails.
